[ 4th & Smart · A game-theory approach to fourth down ]

Fourth down has a tell.

One fourth-down unit that can punt or run offense from the same look. The defense has to pick its personnel before it knows which one is coming.

► Film room · 05:00

Five minutes on the unit and the math.

How the unit lines up, how it reads the defense's personnel, and what that is worth in expected points.

01[ Cold open ]

The punt team jogs on. Their return unit follows.

Fourth and 3 at our own 42. The punt team jogs on: a snapper, four linemen, two gunners split wide, a three-man shield, and the punter deep.

Everyone in the stadium knows what happens next.

Fourth and 3 at our own 42. Our punt team jogs on with the punter deep, two gunners, and a three-man shield. The defense answers with its return unit: a deep returner and a vise player on each gunner. Freeze frame. Everyone in the stadium knows what happens next.

That's the problem. The defense knew our call before the snap, and so did everyone watching. On fourth down, the most predictable team on the field is usually yours.

02[ The binary problem ]

You show your call the moment you send personnel.

The bigger problem is timing. Whatever we send, the defense matches it with no risk.

When the defense never has to guess, your fourth-down call leaves value on the table.

Split screen. When we send the punt team, the defense sends its return unit and confirms the read. When we send the offense, the defense sends its base or goal-line package and confirms the read.

03[ The idea ]

4th & Smart

4th & Smart keeps the same two options: punt, or go for it. Go for it means a full menu of play calls, and one specially trained unit carries the punt and the whole menu. What changes is the order of events.

02

Defense matches

They see who ran on and send the unit that fits it.

01

Defense declares

They pick their personnel first.

01

We choose

We send the punt team or the offense.

02

We read

Our unit sees which personnel they sent.

03

We choose

Punt or go, with the formation and play that beat their personnel.

The defense no longer gets a free read. Now it has to guess, and every guess can be wrong.

04[ The unit ]

The same eleven stay on for every option.

The eleven

Five offensive linemen, two tight ends, two wide receivers, a backup quarterback, and a running back. The outside players are real receivers, not gunners.

We change formation, not personnel.

The unit is eleven players: five offensive linemen, two tight ends, two wide receivers, a backup quarterback, and a running back. The quarterback and running back line up side by side about eight yards deep, and the center can snap to either one. The same eleven shift from base to spread, to bunch with the tight ends at the end of the line, and back to base. In the heavy package, a fullback and a third tight end replace the two wide receivers.

05[ The tempo trigger ]

The defense gets about ten seconds.

01 Sprint on

On fourth down the unit sprints onto the field. It looks the same whether we punt or go.

They move first. We move last.

► Their call sheet

  • Return unit
  • Punt-safe
  • Base
On fourth down the unit sprints onto the field in the punt shell. The defense has about ten seconds to choose its personnel: the return unit, the punt-safe group, or base. After they declare, the unit shifts on one call, sets, and snaps. They move first. We move last.

06[ Three looks, three answers ]

We read their personnel, then pick the play.

Our look

We line up in the punt shell. The QB and RB stand side by side about eight yards deep, and the center can snap to either one.

Deep returner means fake more.

Look one, return unit. We line up in the punt shell. The defense sends a deep returner, two vise players, and six in the box. We shift to spread and throw a quick out for nine yards and a first down.

07[ Why it works ]

Mix your actions so the opponent cannot profit by guessing.

Poker players call this game-theory-optimal play. On fourth down the defense picks its package first. We see it, then pick punt or go.

► GTO = no profitable guess

► One more edge from the rules

Our outside players are real receivers. A defender who treats them like gunners and holds them downfield is a target. If we throw while that contact continues, it is defensive pass interference, and a gain that big can change the drive.

Live

Still live: a run from bunch behind two tight ends.

No package beats both options.

08[ Hidden costs ]

Hurried decisions cost the defense in two more ways.

► Penalties

Twelve men on the field, offside, neutral zone infractions. On fourth and three, five yards is a first down.

► Timeouts

To avoid a bad match-up, the defense often calls one. That timeout is gone when they need it at the end of the half.

09[ The first-mover edge ]

The first team to run 4th & Smart gets the biggest edge.

Their preparation will be weak at first. Early adopters collect the largest gains before the league catches up.
